Unity Financial Group: an operating system built for agents who sell
Unity's producers were working across Discord bots, spreadsheets, and a BPO queue. We turned that fragmented process into one system for onboarding, deals, leads, reporting, and AI.
Unity Financial Group is a life-insurance agency built around inbound leads and a growing roster of licensed producers. Its growth engine was working. The operating layer behind it was not. New agents waited for BPO staff to guide them through onboarding. Logging a policy meant completing a ten-click Discord flow. Downlines, leaderboards, lead lists, and payments lived in separate spreadsheets that did not talk to one another.
The result was a hard ceiling on growth. Every new hire created more coordination work. Every policy took time away from the next call. Managers stitched together a view of the team from screenshots and spreadsheet tabs. We built one platform to remove those constraints: self-serve onboarding, faster deal submission, a hierarchy-aware CRM, live production reporting, and AI assistance inside the workflow.

Unity did not need another subscription or login. It needed one operating surface shaped around the agency, plus a practical path away from the tools that had accumulated around disconnected workflows.
Keep the agency moving during cutover.
We connected the communications and deal flows Unity already used. Discord stayed live during rollout. /deal submissions continued to sync into the portal, so no production data disappeared during the transition. Agents kept familiar tools where they still helped while the portal became the source of truth.
Move each workflow into owned software.
Onboarding moved out of the BPO queue. Deals moved out of Discord. Leads moved out of spreadsheets. Rankings became live data instead of pinned screenshots. Billing stopped living in side channels. Each workflow moved into software Unity owns, with one shared view of agents, hierarchy, and production.
We did not ask the business to pause for a platform migration. We connected the existing stack, moved each workflow deliberately, and made the old tools optional.

Before the build, every new producer needed a BPO agent to guide them through contracting, training, and house rules. Staffing set the ceiling. When recruiting accelerated, onboarding slowed. When a BPO seat turned over, new agents stalled. Time to first deal depended on someone else's calendar.
Turn onboarding into a clear, self-serve path.
The portal now runs the full contracting packet from invite to approval. Unity controls the content, and progress tracking is built in. Admins can see who finished, who is stuck, and who never started. The next step no longer depends on an available BPO seat.
The first login sends each person to the right place. New agents enter onboarding. Existing agents identify their upline and enter the live system. Shareable invite links assign a signup to the inviting producer as a direct downline, pending one-click admin approval. The hierarchy is no longer a spreadsheet someone updates on Fridays. It is the structure every module reads from.
Once onboarding became self-serve, recruiting no longer created an equal amount of administrative work.

Submitting a deal used to mean working through Discord commands, confirmation prompts, and fields spread across tools that were never designed as a sales workflow. Every extra step cost attention at the exact moment a producer should have been moving to the next lead.

We replaced that sequence with a portal-native submission flow. CRM contact, policy type, carrier, face value, premium, and notes all live in one panel, in the order agents already think. The completed deal reaches the scoreboard immediately and stays attached to the lead record.
Overnight, agents on the new flow doubled their daily deal volume. Some of the top performers tripled it.

Producers needed more than a deal form. They needed one place to receive leads, track status, log activity, and assign work downline without losing context. The CRM follows the pipeline from new lead through sold policy, with hierarchy-aware views for individual producers, their downlines, and agency admins.
A lead assigned down the tree stays attached to that hierarchy. Estimated value, source, last contact, and linked deals sit on the same record used by reporting and AI. Closing a policy no longer requires a move into a different system.

The fixed-scope engagement included Discord authentication, a legacy deal bridge, onboarding, hierarchy and invites, CRM, Stripe Connect, retrieval-augmented AI, deployment, and hypercare. The result is software Unity owns, with operating costs that do not rise every time the agency recruits.
What changed
Onboarding stopped waiting on BPO capacity. Deal submission stopped eating the day. Agents who lived in the new flow doubled their daily deal volume overnight, and some of Unity's top performers tripled it. Managers stopped assembling reports by hand. Roughly eighty percent of the admin load moved into agentic workflows, which left producers on the phone instead of in a form.
That is the point of custom software in a producer-driven business: flatten the fixed-capacity steps, shorten the high-frequency ones, bridge the legacy stack until you can replace it, and put every surface on the same hierarchy so growth does not mean more tabs, more vendors, and more people whose only job is to unlock the next step for someone else.
